Our Approach to Management System Implementation

A structured, eight-step method that takes your organization from understanding requirements to being ready for the certification assessment, with a system that works in daily operations.

Method

Understand → Assess → Design → Implement → Train → Verify → Improve → Prepare

Every implementation follows the same eight steps, scaled to the size, sector and maturity of the organization. The sequence ensures that the management system is designed from an understanding of your business, built with your people, verified before assessment and set up for continual improvement afterwards.

The method applies across all the standards we support, from ISO 9001 and ISO 14001 to ISO/IEC 27001, ISO 22000 and ISO/IEC 42001, as well as HACCP, GMP and CE marking projects.

The eight steps

How an Engagement Progresses

  1. Step 1: Understand

We begin by understanding your organization: its products and services, customers, processes, regulatory obligations, business objectives and the standards you want to implement.

  2. Step 2: Assess

We assess current practices against the requirements of the applicable standard through a gap analysis and identify what already works, what is missing and what must change.

  3. Step 3: Design

We design the management system structure: process maps, responsibilities, risk-based controls, documentation and performance indicators that fit the way your business operates.

  4. Step 4: Implement

We support implementation of the designed processes, controls and records across departments so that the system becomes part of daily operations rather than a separate paperwork exercise.

  5. Step 5: Train

We train employees and management on awareness of the standard, their responsibilities within the system, and build an internal auditor team through internal auditor training.

  6. Step 6: Verify

We verify effectiveness through internal audits, performance monitoring and management review, confirming that the system meets requirements and delivers results.

  7. Step 7: Improve

We address nonconformities through root-cause analysis and corrective action, and establish continual improvement so the system keeps getting better.

  8. Step 8: Prepare

We prepare your organization for the certification assessment conducted by an independent certification body, including documentation checks, readiness reviews and support during the audit.

Capabilities applied

What Each Step Draws On

The eleven consultancy capabilities below are applied at the appropriate step of the method.

  • Gap Analysis

Compare current practices against the requirements of the chosen standard and identify what must change.

  • Management System Implementation

Establish the processes, responsibilities and controls the standard requires, built around how your business already works.

  • Process Mapping

Define process sequence, interactions, inputs, outputs and ownership so work is consistent and measurable.

  • Documentation Development

Prepare practical policies, procedures, work instructions, forms and records that people can actually use.

  • Risk Assessment

Identify risks and opportunities, hazards or aspects relevant to your system and define proportionate controls.

  • Awareness Training

Help employees understand the standard, the policy, their role and how the system affects daily work.

  • Internal Auditor Training

Build an internal team able to plan, conduct and report audits and verify that controls are effective.

  • Internal Audits

Conduct independent internal audits to confirm conformity and surface improvement opportunities before assessment.

  • Management Review Support

Structure management reviews around performance data, audit results and decisions that drive action.

  • Corrective Action Support

Analyse root causes of nonconformities and implement corrective actions that prevent recurrence.

  • Certification Readiness

Prepare your organization and records for assessment by an independent certification body.

After the certification assessment

The certification assessment is conducted by an independent certification body, which decides on certification and issues the certificate. Once certified, the management system continues to operate through its internal audit, management review and corrective action cycles. We can continue to support surveillance-audit preparation, internal audits, training for new staff and the integration of additional standards as your business grows.
